---
It's 11:47 PM in a Shenzhen hotel room. A first-time hardware founder is on a video call with her contract manufacturer's project lead, staring at a spreadsheet that's about to start a 5,000-unit production run the next morning. The PO is $1.2M. The product, a smart sleep tracker, has been validated, certified, and pre-sold. Then the CM's engineer says, almost casually, "We're showing 14 fasteners on the assembly drawing but only 13 in your BOM. Which M3 hex screw did you want here?" She pulls up her bill of materials. There's no M3 hex screw on it. It was on the engineering drawing. It was in the CAD file. It just never made it onto the manufacturing BOM. That $0.04 part is now the bottleneck on a $1.2M purchase order, the line is paused, and air-freighting screws from Taiwan will cost more than the screws themselves. Multiply that mistake across an industry and you understand why supply chain veterans say BOMs look boring but bankrupt the companies that get them wrong.

A bill of materials is the most operationally important document your company will ever maintain, and most teams treat it like a glorified packing list. This guide will fix that. You'll learn exactly what a BOM is, what fields actually matter, the difference between an engineering BOM and a manufacturing BOM, how single-level versus multi-level structures change everything downstream, how a BOM "explodes" into MRP demand and ERP purchase orders, the version-control and engineering-change-order discipline that separates real ops teams from chaos, the cost roll-up logic that drives your unit economics, the mistakes that quietly kill margin, and the software options that make sense at every stage from a 50-unit prototype run to a Tesla-scale platform.

## What is a bill of materials?

A bill of materials (BOM) is a structured, hierarchical list of every component, sub-assembly, raw material, and consumable required to manufacture, assemble, or service a finished product, together with the quantities, units of measure, sourcing details, and revision data needed to actually buy and build it. Think of it as the recipe, the shopping list, and the assembly instructions, normalized into a single source of truth that flows into purchasing, inventory, costing, and quality systems.

The deeper truth is that a BOM is not a document. It's a database object, a node in a graph where each part can itself be a parent of other parts. A Tesla Model S has roughly 30,000 part numbers structured across hundreds of subassembly levels; a Toyota Corolla has been ruthlessly simplified to share parts across platforms, which is why Toyota can build one for less and faster. The BOM isn't just descriptive of the product; it largely *determines* the cost, [lead time](/blog/what-is-a-lead-time), and quality risk of building it.

## What's actually inside a BOM?

A useful BOM has, at minimum, these fields per line: part number, description, quantity per parent assembly, unit of measure, reference designator (where on the assembly the part lives), make-or-buy designation, source/manufacturer and manufacturer part number, current revision, lead time, and unit cost. Anything less and you're not running a BOM, you're running a wishlist.

Here's what each field actually does in practice:

- **Part number**, your internal SKU. Must be unique, never recycled, and ideally non-semantic (don't encode supplier or color in the number; those things change).
- **Description**, human-readable, standardized. "Resistor, 10k ohm, 1%, 0603" beats "10k resistor."
- **Quantity per**, how many of this child are in one of the parent. Critical: this is per-parent, not per-finished-good. The MRP engine multiplies up the tree.
- **Unit of measure (UOM)**, each, meters, grams, liters. Mixing UOMs (ordering 100 "rolls" when the BOM means 100 "meters") is one of the most expensive mistakes in manufacturing.
- **Reference designator**, R17, C42, U3 on a PCB; or "left rear bracket" on a mechanical assembly. Tells the line worker where it goes.
- **Source / make-or-buy**, manufactured in-house, machined by Vendor A, off-the-shelf from Digi-Key.
- **Approved manufacturer list (AML)**, primary, alternate, and substitute manufacturer part numbers. Single-sourcing is a strategic risk; AML is where you mitigate it.
- **Revision**, the version of the part this BOM revision calls for. A BOM at Rev C might call for the resistor at Rev B and the housing at Rev A.
- **Lead time and cost**, feeds MRP planning and the cost roll-up. Should be sourced from your purchasing system, not typed by hand.

## Single-level versus multi-level (indented) BOM: what's the difference?

A single-level BOM lists only the immediate children of one parent; a multi-level (or "indented") BOM expands every subassembly recursively until it reaches raw components. Single-level is what a buyer sees when they purchase one subassembly from one vendor; multi-level is what a planner needs to drive a full MRP run for the finished good.

The danger of working only in single-level is that costs and lead times hide behind subassembly aggregations. The danger of always working in multi-level is that the file becomes 4,000 rows and humans can't reason about it. Mature ops teams switch fluidly between views, the BOM is the same data; only the presentation changes.

## What are the different types of BOM?

The BOM that an engineer designs is rarely the same as the BOM the factory builds from. Real companies maintain multiple BOM views over the same product, each tuned to a different audience and workflow.

*The five BOM views a product company maintains, each owned by a different team and serving a different workflow.*

- **Engineering BOM (eBOM)**, the as-designed view, generated from CAD/EDA. Organized around how the product was engineered. Includes things like reference designators, tolerances, and design intent.
- **Manufacturing BOM (mBOM)**, the as-built view, organized around how the product is actually assembled in sequence on the line. Includes consumables (solder paste, adhesive, packaging tape) the eBOM ignores. Often has phantom parts and routing-aware structure.
- **Sales BOM**, the customer-facing view: what the buyer ordered as a kit, regardless of how it's manufactured.
- **Service BOM**, the as-serviced view: only the parts a field tech can replace, often with installation instructions.
- **Configurable / template BOM**, a parameterized BOM where customer choices (color, capacity, region) resolve into a concrete child BOM at order time. Dell built a business on this.

The eBOM-to-mBOM transformation is where most cost overruns and shortages originate. The screw on the engineering drawing must become a line item on the manufacturing BOM, with a quantity, a vendor, a lead time, and a placement instruction, and that handoff is exactly where our Shenzhen founder's $1.2M PO died.

Here's a side-by-side reference table for the two views you'll spend the most time with:

| Dimension | eBOM (engineering) | mBOM (manufacturing) |
|---|---|---|
| Source of truth | CAD / EDA / PLM | ERP / MES |
| Owner | Design engineering | Manufacturing engineering |
| Organization | By system / function | By assembly sequence |
| Quantities | Per design intent | Per build, including scrap factor |
| Consumables | Excluded | Included (solder, glue, tape) |
| Phantom parts | Rare | Common (kits, sub-builds) |
| Reference designators | Yes (R17, C42) | Sometimes, plus location codes |
| Used for | Design review, ECOs | Purchasing, MRP, work instructions |
| Revision cadence | Changes with design | Changes with process |

## What formats do BOMs live in?

Early-stage BOMs live in spreadsheets, CSV or Excel, because the team is small enough to enforce discipline manually. Mature BOMs live inside a PLM (Product Lifecycle Management) or ERP (Enterprise Resource Planning) system, where the BOM is a structured object linked to part records, drawings, suppliers, and inventory.

The cost of staying in spreadsheets too long is invisible until it's catastrophic. You'll know you've outgrown Excel when: two engineers edit the BOM the same week and silently overwrite each other; a buyer sources from a stale revision; cost roll-ups stop matching invoices; or "which BOM is current?" becomes a Slack thread instead of a query. At that point you migrate, and the migration is painful precisely because the spreadsheet has been carrying tribal knowledge that has to be made explicit.

## How does a BOM connect to MRP and ERP?

A BOM is the input that lets MRP (Material Requirements Planning) calculate exactly what to buy and when, and lets ERP turn that calculation into purchase orders, work orders, and inventory transactions. Without a clean BOM, MRP is garbage-in-garbage-out and ERP becomes an expensive system of record for chaos.

*How a finished-goods demand signal explodes through the BOM tree into component requirements and purchase orders.*

The mechanism is called **BOM explosion**. You tell the system "build 5,000 of FG-001 by July 15," and the engine walks the BOM tree, multiplying the quantity-per at each level by the parent quantity. It then nets that gross requirement against existing inventory and open POs, applies the lead time of each component, and generates a time-phased plan: order 70,000 resistors from the AVL primary by May 28, schedule the SMT line for June 18, kick off final assembly July 8. Get the BOM wrong and every downstream date is wrong.

## How does a BOM drive cost?

A BOM enables a **cost roll-up**, recursively summing the unit cost of every component, weighted by quantity-per, up the assembly tree, to produce a standard cost for the finished good. This is the number your CFO uses for inventory valuation, your pricing team uses for margin analysis, and your investors interpret as your true gross margin.

Standard cost is the BOM-derived target. **Landed cost** adds freight, duties, tariffs, and inbound handling, the difference between an FOB Shenzhen price and a DDP Long Beach price can be 15-30% in a tariffed environment. **Actual cost** is what you really paid, which differs from standard because of price variances, scrap, and rework. The variance between standard and actual is one of the cleanest signals a finance team has into operational health: if your BOM says a unit costs $42 and your actual is $51, something is broken, and the broken thing is usually either the BOM (wrong quantities, missing parts) or the process (excessive scrap, off-AVL substitutions).

## What is version control and the ECO process?

Every change to a BOM must flow through an Engineering Change Order (ECO), a controlled process that proposes a change, routes it for approval, and stamps it with an effective date and revision letter. An Engineering Change Notice (ECN) is the document that communicates the approved change to manufacturing, purchasing, and quality.

*The Engineering Change Order sequence that ensures every BOM revision is proposed, approved, communicated, and dated before reaching the factory floor.*

Without ECO discipline, you get the canonical disaster: an engineer "fixes" a tolerance, the assembly line keeps building to the old spec for two months because nobody told purchasing, and 8,000 units get returned for a defect that was technically resolved in CAD a quarter ago. ECO/ECN isn't [bureaucracy](/blog/what-is-a-bureaucracy), it's the audit trail that lets you answer "what was in serial number 4,217?" two years later when there's a field failure or a recall.

## What are the most common BOM mistakes?

The painful errors aren't exotic, they're the same five mistakes, repeated across industries and decades:

- **Wrong unit of measure**, ordering "100 each" of a tape that's sold "per roll of 50 m" is the classic. Standardize UOM at the part-master level, not at the BOM line.
- **No approved alternates**, single-sourcing every line item means one allocation event from your distributor halts your line. Maintain an AML with at least one qualified alternate for any part you can't second-source instantly.
- **Missing consumables**, solder paste, thread-locker, anti-static bags, the M3 hex screws our founder forgot. The eBOM-to-mBOM gap is where these die.
- **No revision control**, if your BOM doesn't have a Rev letter and an effective date, you don't have a BOM, you have a draft.
- **Stale costs**, auto-pulling cost from your last PO beats typing it in once and forgetting. A BOM with 2022 prices in 2026 will quietly destroy your margin model.
- **Phantom assembly confusion**, phantom parts (logical groupings that aren't physically built and stocked) save planning effort but cause inventory ghosts when teams forget which assemblies are real.

## How should a startup set up its first BOM?

Start in a spreadsheet, but design it like a database from day one: every part has a unique part number, every line has a UOM, every assembly has a Rev letter, and one person owns merges. Plan for migration, assume you'll outgrow the spreadsheet by the time you ship 1,000 units, and pick part-numbering and field conventions that will survive the move into a real PLM.

A pragmatic first BOM template has these columns: Level, Part Number, Description, Qty per Parent, UOM, Reference Designator, Make/Buy, Manufacturer, Mfr Part Number, Distributor Part Number, Unit Cost, Lead Time (days), Rev, Notes. Add a separate tab for the Approved Manufacturer List and another for ECO history. That's it. You're now ahead of 80% of seed-stage hardware companies.

## What software should you use?

The right tool depends on stage and complexity. Below is a practical mapping:

- **Spreadsheets (Excel, Google Sheets)**, 1 to ~50 part numbers, 1-2 engineers, prototype runs. Fast, free, fragile.
- **Onshape PLM, Fusion 360 Manage**, small mechanical teams, CAD-integrated BOMs, decent revision control. Reasonable bridge between spreadsheets and full PLM.
- **Arena PLM, Duro, Bom.ai**, startup-friendly cloud PLM purpose-built for hardware. Real ECO workflows, AVL management, cost roll-ups, supplier collaboration.
- **Odoo, NetSuite, Dynamics 365 Business Central**, full ERP with BOM and MRP modules, suited for companies that have moved past pre-revenue and want one system for finance, inventory, and manufacturing.
- **SAP S/4HANA, Oracle Fusion, Siemens Teamcenter**, enterprise-grade PLM and ERP for serious volume. Months-long implementations, but if you're shipping millions of units, this is the tier.

The wrong move at every stage is the same: skipping the next tier when you outgrow yours. Companies that try to run $50M of revenue on Excel and companies that buy SAP at the seed round both burn equivalent amounts of money, just on opposite ends of the spectrum.

## What does BOM management look like in 2026?

The dominant pressure on BOMs in 2026 is supply chain volatility, semiconductor allocation cycles, tariff regime changes, and component end-of-life events that force redesigns. The teams that win are the ones who treat their AML as a living, dual-sourced document and instrument their BOMs for visibility into supplier risk in real time.

Three concrete shifts worth building into your process now: **dual-sourcing as default** for any component above a small dollar threshold or with a lead time over four weeks; **BOM-aware tariff modeling** that recalculates landed cost when trade policy shifts (your BOM should know the country of origin and HTS code for every part); and **PLM-to-finance integration** so your CFO can see margin compression from a component price hike the same week it happens, not the next quarter.

The BOM stopped being an engineering document a long time ago. It's now where supply chain, finance, and product strategy collide, which is exactly why the boring spreadsheet on someone's laptop is one of the highest-leverage documents in your company.

## The bottom line

A bill of materials is the operating system of a physical-product business. Build it like a database, not a list. Maintain separate eBOM and mBOM views and respect the handoff between them. Wire it into MRP and ERP so it actually drives purchasing instead of describing it after the fact. Run every change through an ECO. Roll up costs honestly and reconcile them against actuals every month. Dual-source anything you can't afford to lose. And remember the founder in the Shenzhen hotel room, the M3 hex screw that bottlenecked $1.2M was technically on the engineering drawing the whole time. The BOM is the difference between technically correct and actually buildable.

If you're sizing the financial impact of BOM decisions, whether that's how a component price hike compresses your gross margin, how dual-sourcing changes working capital, or how a delayed launch flows through to runway, talk to Warren. We'll walk through your unit economics line by line and show you where the BOM choices you're making today are quietly setting your cash flow for the next 12 months.
