---
A retailer that sells through its entire inventory 12 times a year is a fundamentally different business than one that turns over only 3 times. Inventory turnover is one of the most revealing operational efficiency metrics, it tells you whether a company manages its working capital well, prices competitively, and matches supply with demand. Here's how to calculate it and what it actually tells you.

## What Is Inventory Turnover?

Inventory turnover (also called stock turnover or inventory turns) measures how many times a company sells and replaces its entire inventory stock during a given period. It quantifies how efficiently a company converts inventory into sales.

**High turnover**: The company is selling inventory quickly, less capital tied up in stock, fresher products, lower spoilage/obsolescence risk.

**Low turnover**: Inventory is sitting longer before being sold, more working capital required, higher risk of price markdowns, obsolescence, or spoilage.

## Inventory Turnover Formula

**Inventory Turnover = [Cost of Goods Sold (COGS)](/blog/cost-of-goods-sold-computation) / Average Inventory**

**Average Inventory = (Beginning Inventory + Ending Inventory) / 2**

**Example**:
- Annual COGS: $12,000,000
- Beginning inventory: $1,500,000
- Ending inventory: $2,500,000
- Average inventory: ($1,500,000 + $2,500,000) / 2 = $2,000,000

**Inventory Turnover = $12,000,000 / $2,000,000 = 6 times**

The company sells through its inventory 6 times per year, approximately every 2 months.

**Why use COGS (not revenue)?**: Both the inventory balance and COGS are measured at cost, using revenue (which includes markup) would artificially inflate the ratio. COGS is the consistent, comparable measure.

## Days Inventory Outstanding (DIO)

**DIO = 365 / Inventory Turnover**

DIO converts the ratio into an intuitive number of days, how long inventory sits on average before being sold.

Using the example above: DIO = 365 / 6 = **60.8 days**

On average, inventory sits for about 61 days before it's sold.

| Inventory Turnover | DIO | Interpretation |
|---|---|---|
| 1 | 365 days | Very slow, inventory held over a year |
| 3 | 122 days | Slow for most industries |
| 6 | 61 days | Moderate |
| 12 | 30 days | Fast, monthly sell-through |
| 52 | 7 days | Very fast, weekly sell-through (e.g. fresh groceries) |

## Industry Benchmarks

Inventory turnover varies enormously by industry:

![Grocery stores turn inventory roughly 15x more often than jewelry stores, reflecting opposite ends of the margin-turnover spectrum.](data:image/svg+xml,%3Csvg%20xmlns%3D%22http%3A%2F%2Fwww.w3.org%2F2000%2Fsvg%22%20viewBox%3D%220%200%20800%20210%22%20width%3D%22800%22%20height%3D%22210%22%20role%3D%22img%22%3E%3Ctitle%3EComparison%3C%2Ftitle%3E%3Crect%20width%3D%22100%25%22%20height%3D%22100%25%22%20fill%3D%22%23f8fafc%22%2F%3E%3Ctext%20x%3D%22230%22%20y%3D%2257.5%22%20text-anchor%3D%22end%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2214%22%20font-weight%3D%22600%22%20fill%3D%22%230f172a%22%3EGrocery%3C%2Ftext%3E%3Crect%20x%3D%22240%22%20y%3D%2225%22%20width%3D%22450%22%20height%3D%2255%22%20rx%3D%226%22%20fill%3D%22%232563eb%22%2F%3E%3Ctext%20x%3D%22702%22%20y%3D%2257.5%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2214%22%20font-weight%3D%22700%22%20fill%3D%22%232563eb%22%3E25%3C%2Ftext%3E%3Ctext%20x%3D%22230%22%20y%3D%22152.5%22%20text-anchor%3D%22end%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2214%22%20font-weight%3D%22600%22%20fill%3D%22%230f172a%22%3EJewelry%3C%2Ftext%3E%3Crect%20x%3D%22240%22%20y%3D%22120%22%20width%3D%2227%22%20height%3D%2255%22%20rx%3D%226%22%20fill%3D%22%237c3aed%22%2F%3E%3Ctext%20x%3D%22279%22%20y%3D%22152.5%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2214%22%20font-weight%3D%22700%22%20fill%3D%22%237c3aed%22%3E1.5%3C%2Ftext%3E%3C%2Fsvg%3E)

*Grocery stores turn inventory roughly 15x more often than jewelry stores, reflecting opposite ends of the margin-turnover spectrum.*

| Industry | Typical Inventory Turnover | DIO |
|---|---|---|
| Fresh grocery/supermarkets | 20–30x | 12–18 days |
| Fast-food restaurants | 15–25x | 15–24 days |
| Clothing/apparel retail | 4–6x | 60–90 days |
| Consumer electronics | 6–10x | 37–60 days |
| Automotive retail | 5–8x | 46–73 days |
| Industrial manufacturing | 4–8x | 46–90 days |
| Pharmaceuticals | 2–5x | 73–183 days |
| Aerospace/defense | 2–4x | 90–180 days |
| Jewelry | 1–2x | 183–365 days |

**Critical rule**: Always compare inventory turnover within the same industry. Comparing a grocery store (20x) to a jewelry store (1.5x) is meaningless, their business models are fundamentally different.

## Analyzing Inventory Turnover Trends

**Rising inventory turnover over time** (for the same company):
- Improving supply chain efficiency
- Better demand forecasting
- More disciplined purchasing
- Sales growth outpacing inventory build

**Falling inventory turnover over time**:
- Demand slowdown (inventory building up because sales are weaker than expected)
- Inventory write-down risk (obsolete or slow-moving goods)
- Strategic inventory build-up ahead of expected supply disruption or price increases
- Operations problems (overordering, production issues)

For investors, falling inventory turnover is a **yellow flag** that deserves investigation, it often precedes earnings pressure as companies are forced to mark down slow-moving inventory.

## The Cash Conversion Cycle: Inventory's Role

Inventory turnover (expressed as DIO) is one component of the **cash conversion cycle (CCC)**:

![Inventory turnover (DIO) is the first leg of the cash conversion cycle; reducing it shortens the time cash is tied up in operations.](data:image/svg+xml,%3Csvg%20xmlns%3D%22http%3A%2F%2Fwww.w3.org%2F2000%2Fsvg%22%20viewBox%3D%220%200%20875%20125%22%20width%3D%22875%22%20height%3D%22125%22%20role%3D%22img%22%3E%3Ctitle%3EFlow%20diagram%3C%2Ftitle%3E%3Crect%20width%3D%22100%25%22%20height%3D%22100%25%22%20fill%3D%22%23f8fafc%22%2F%3E%3Crect%20x%3D%2230%22%20y%3D%2225%22%20width%3D%22170%22%20height%3D%2275%22%20rx%3D%2210%22%20fill%3D%22white%22%20stroke%3D%22%232563eb%22%20stroke-width%3D%222%22%2F%3E%3Ctext%20x%3D%22115%22%20y%3D%2258.5%22%20text-anchor%3D%22middle%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2214%22%20font-weight%3D%22600%22%20fill%3D%22%230f172a%22%3EBuy%20Inventory%3C%2Ftext%3E%3Ctext%20x%3D%22115%22%20y%3D%2278.5%22%20text-anchor%3D%22middle%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2211%22%20fill%3D%22%2364748b%22%3EDIO%20starts%3C%2Ftext%3E%3Cline%20x1%3D%22205%22%20y1%3D%2262.5%22%20x2%3D%22237%22%20y2%3D%2262.5%22%20stroke%3D%22%2364748b%22%20stroke-width%3D%222%22%2F%3E%3Cpolygon%20points%3D%22244%2C62.5%20235%2C57.5%20235%2C67.5%22%20fill%3D%22%2364748b%22%2F%3E%3Crect%20x%3D%22245%22%20y%3D%2225%22%20width%3D%22170%22%20height%3D%2275%22%20rx%3D%2210%22%20fill%3D%22white%22%20stroke%3D%22%232563eb%22%20stroke-width%3D%222%22%2F%3E%3Ctext%20x%3D%22330%22%20y%3D%2258.5%22%20text-anchor%3D%22middle%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2214%22%20font-weight%3D%22600%22%20fill%3D%22%230f172a%22%3ESell%20Inventory%3C%2Ftext%3E%3Ctext%20x%3D%22330%22%20y%3D%2278.5%22%20text-anchor%3D%22middle%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2211%22%20fill%3D%22%2364748b%22%3EDIO%20ends%20%2F%20DSO%20starts%3C%2Ftext%3E%3Cline%20x1%3D%22420%22%20y1%3D%2262.5%22%20x2%3D%22452%22%20y2%3D%2262.5%22%20stroke%3D%22%2364748b%22%20stroke-width%3D%222%22%2F%3E%3Cpolygon%20points%3D%22459%2C62.5%20450%2C57.5%20450%2C67.5%22%20fill%3D%22%2364748b%22%2F%3E%3Crect%20x%3D%22460%22%20y%3D%2225%22%20width%3D%22170%22%20height%3D%2275%22%20rx%3D%2210%22%20fill%3D%22white%22%20stroke%3D%22%232563eb%22%20stroke-width%3D%222%22%2F%3E%3Ctext%20x%3D%22545%22%20y%3D%2258.5%22%20text-anchor%3D%22middle%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2214%22%20font-weight%3D%22600%22%20fill%3D%22%230f172a%22%3ECollect%20Cash%3C%2Ftext%3E%3Ctext%20x%3D%22545%22%20y%3D%2278.5%22%20text-anchor%3D%22middle%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2211%22%20fill%3D%22%2364748b%22%3EDSO%20ends%3C%2Ftext%3E%3Cline%20x1%3D%22635%22%20y1%3D%2262.5%22%20x2%3D%22667%22%20y2%3D%2262.5%22%20stroke%3D%22%2364748b%22%20stroke-width%3D%222%22%2F%3E%3Cpolygon%20points%3D%22674%2C62.5%20665%2C57.5%20665%2C67.5%22%20fill%3D%22%2364748b%22%2F%3E%3Crect%20x%3D%22675%22%20y%3D%2225%22%20width%3D%22170%22%20height%3D%2275%22%20rx%3D%2210%22%20fill%3D%22white%22%20stroke%3D%22%232563eb%22%20stroke-width%3D%222%22%2F%3E%3Ctext%20x%3D%22760%22%20y%3D%2258.5%22%20text-anchor%3D%22middle%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2214%22%20font-weight%3D%22600%22%20fill%3D%22%230f172a%22%3EPay%20Suppliers%3C%2Ftext%3E%3Ctext%20x%3D%22760%22%20y%3D%2278.5%22%20text-anchor%3D%22middle%22%20font-family%3D%22system-ui%2C-apple-system%2Csans-serif%22%20font-size%3D%2211%22%20fill%3D%22%2364748b%22%3EDPO%20ends%3C%2Ftext%3E%3C%2Fsvg%3E)

*Inventory turnover (DIO) is the first leg of the cash conversion cycle; reducing it shortens the time cash is tied up in operations.*

**CCC = DIO + Days Sales Outstanding (DSO) − Days Payable Outstanding (DPO)**

Where:
- **DIO**: Days to sell inventory
- **DSO**: Days to collect from customers after sale
- **DPO**: Days before paying suppliers

A shorter CCC = less working capital needed = more efficient operations.

**Amazon's CCC advantage**: Amazon famously operates with a negative cash conversion cycle, it collects from customers before it has to pay suppliers, meaning its inventory and receivables are essentially self-financing. Achieved through:
- Extremely fast inventory turnover (high DIO efficiency)
- Very long payment terms to vendors (high DPO)

## High vs. Low Inventory Turnover Trade-Offs

High inventory turnover sounds always-better, but trade-offs exist:

**High turnover benefits**:
- Less capital tied up in inventory
- Lower risk of obsolescence
- Fresher products (relevant for perishables, fashion, electronics)
- Less storage space needed

**High turnover risks**:
- Stockouts (selling faster than you can restock → lost sales)
- Just-in-time supply chain vulnerabilities (COVID-era shortages showed this clearly)
- Potential inability to take advantage of bulk purchasing discounts

**Low turnover may indicate**:
- High-value, slow-selling items (fine jewelry, custom machinery), not necessarily problematic
- Deliberate inventory hedging (buying more at lower prices)
- Or: genuine demand weakness and inventory problems

## Inventory Turnover and Gross Margin Trade-Off

There's often an inverse relationship between gross margin and inventory turnover: businesses with high gross margins (luxury goods, premium fashion) can afford low turnover because each sale is highly profitable. Businesses with low gross margins (grocery) need very high turnover to generate acceptable returns on capital.

*High-margin businesses can sustain low turnover; low-margin businesses must turn inventory rapidly to earn acceptable returns.*

**GMROI (Gross Margin Return on Inventory Investment)** captures this:

**GMROI = (Gross Profit / Average Inventory) × 100**

Or: **GMROI = Gross Margin % × Inventory Turnover**

A retailer with 25% gross margin and 6x turns has GMROI = 1.50 (returns $1.50 in gross profit per $1 of inventory).
A retailer with 50% gross margin and 3x turns also has GMROI = 1.50.

They're equally efficient despite different turnover rates, because the margin-turnover relationship compensates.

## Conclusion

Inventory turnover is a key operational efficiency metric that reveals how well a company converts its stock into sales. But it must always be interpreted within industry context, monitored for trends over time, and combined with gross margin analysis for a complete picture. Rising turnover in improving operational environments signals health; declining turnover often precedes margin pressure and earnings deterioration.
